In February 2026, IDC asked infrastructure leaders to describe their environment. Most of them said hybrid — not because they could not decide, but because the work does not sort into one column.
Most families own a home and still rent a storage unit across town. Nobody calls that indecision. Some things belong where you live; some things belong somewhere cheaper. The same is true of AI work, and the sorting is a workload question, not a company question.
So the interesting question was never public or private. It is what happens to your records once the work is split across both. That is where hybrid stops being a strategy and starts being a filing problem.
Sorting the work across both is normal. Keeping one copy of the record underneath it is the part that has to be designed.
Hybrid estates are less improvised than they look. Nearly all are one of three arrangements, and each answers a different question.
Public AI for non-sensitive work, private AI for regulated or proprietary workloads. Sorted by what the data is.
Build fast on public AI, then move what proves out onto owned infrastructure. Sorted by how certain you are.
Inference on private hardware, public cloud for training and periodic updates. Sorted by which step it is.
The hard part is not choosing. It is what happens next: the same records land in two architectures, drift apart, and nobody can say which is current. An AI answering from the stale copy is confidently wrong, and nothing in the answer says so.
Run both. Just do not run two copies of the truth.
